I've made every mistake. Here's how to avoid them.

When I first started playing with AI for work, I was like every other founder: excited, impatient, and wrong about almost everything. I thought I could just point an AI at my problems and watch them disappear. I was right that AI is powerful. I was wrong about everything else.

In this guide, I'm sharing the five mistakes that will kill your AI project before it starts. Some are technical. Most are just about how you think about automation.

Mistake 1: Automating Before You Understand the Process

This is the most common mistake. You think "I spend 5 hours a week on X, let me automate it" and you hand the process to AI without fully understanding the steps.

Here's what happens: AI gets it wrong in ways you didn't anticipate because you didn't fully understand the subtleties of the process. You then blame AI for being stupid, when really you just never clarified what "right" looks like.

Fix: Before you automate anything, do it manually for a week and write down every step. Every. Single. Step. What are the inputs? What are the edge cases? What do you check for before you move to the next step? Once you can write it down in 2-3 paragraphs with no ambiguity, then you're ready to automate it.

Mistake 2: Trusting AI With Zero Verification

You automate something, AI does it, and you assume it's right because it LOOKS right. But AI hallucinates. AI misunderstands context. AI makes confidently incorrect statements.

The worst part? You don't find out until a customer complains or you notice something's wrong three weeks later.

Fix: Spot-check everything for the first 2-4 weeks. Pick 10% of outputs at random and verify them. What are the error rates? Are there patterns in the mistakes? Is the quality consistent or degrading?

Once you see a pattern of consistent quality, you can reduce spot-checking. But never go full autopilot without a feedback mechanism.

Mistake 3: Automating Customer-Facing Work Without Clear Guidelines

"AI can handle customer emails" — true, if you've spent time training it. False, if you just point it at a inbox and hope.

AI needs EXTREMELY specific instructions for customer-facing work. What tone should we use? What should we never say? How do we handle angry customers vs. new customers vs. repeat customers? What's off-limits?

Without these guidelines, AI will sometimes sound like a robot, sometimes sound passive-aggressive, and sometimes just miss the mark entirely. And you'll look unprofessional.

Fix: Write down a style guide. "We use first-person, we're casual but professional, we never apologize for things that aren't our fault." Give examples. Good and bad email responses. Then automate. And then still spot-check for a month.

Mistake 4: Set It and Forget It (No Feedback Loop)

You automate something, it works great for three months, then quality slowly degrades and you don't notice because you stopped looking at the outputs.

Or: you update your business process, but AI is still using the old process because no one told it things changed.

Or: you get new data that contradicts how AI was trained, and it keeps making the same mistakes even though the world has changed.

Fix: Build a feedback loop into every automated task. Weekly check-in for the first month, then monthly after that. "How many outputs did AI produce? How many errors? What changed? What do we need to adjust?"

This doesn't have to be formal. Just a quick scan. "Does this still look right?" If yes, move on. If no, debug. If maybe, increase spot-checking.

Mistake 5: Using the Wrong Tool for the Job

Not all AI is good for all tasks. Claude is great at reasoning, long-form content, and understanding context. GPT is faster but sometimes less careful. Open source models are cheaper but have lower quality.

If you're asking for deep analysis, Claude wins. If you need something super fast and don't care about perfection, GPT. If you're building a production system with tight margins, open source.

The mistake: picking the cheapest or fastest option and then wondering why the output is mediocre.

Fix: Test the task with 2-3 different models. "Which one gets this right most often?" Use that one. Yes, it might cost more. But a 5% better output on something you run 100x per week is worth it.

The Pattern in All These Mistakes

There's a common thread: they all come from assuming AI will just work without careful thought, clear instructions, and ongoing oversight. They come from treating AI like magic instead of a tool.

AI is powerful. Really powerful. But power requires precision. The more you clarify what you want, the more you verify what you got, the more you stay involved in the feedback loop — the better your results.

What to Do Instead

Here's the formula that works:

  1. Understand the process (write it down)
  2. Automate it (with clear instructions)
  3. Verify the output (spot-check for 2-4 weeks)
  4. Build a feedback loop (weekly check-in)
  5. Stay involved (you own the results)

This is not "AI is a magic bullet." This is "AI is a tool that requires the same care as hiring a junior team member."
